At peak Tokopedia processed $18 billion in GMV annually across 100 million users, had raised $3.5 billion from Alibaba and SoftBank, and claimed 35% of Indonesian e-commerce share. Then Shopee entered Indonesia in 2015 with Sea Limited's gaming profits subsidizing seller incentives and free shipping, and Tokopedia's market share dropped to 25% by 2020 while losses widened to $500 million annually. The GoTo merger was pitched as synergy between e-commerce and ride-hailing — the reality was that both companies were burning cash to fight better-capitalized competitors and needed to combine investor bases to extend runway. GoTo's IPO at $32 billion represented a nominal win for early Tokopedia investors, but the 90% post-IPO collapse means anyone who held through the merger destroyed their returns. Tokopedia today operates as a subsidiary within a conglomerate that is itself fighting for survival against Grab and Shopee with no credible path to profitability.
