Deliveroo's routing algorithms optimize multi-restaurant batching across urban zones to reduce delivery time and rider idle time. The "Editions" dark kitchen infrastructure was supposed to be the moat — purpose-built delivery-only facilities in high-demand areas owned by Deliveroo. Instead it became a sunk cost that got sold off when the cash burn became unsustainable.

Deliveroo operates in eight markets and has never posted an annual profit. In Q3 2024 it reported 3% order growth and continued EBITDA losses despite four consecutive rounds of layoffs and market exits. The unit economics do not work at current restaurant commission rates and the company has no mechanism to improve them without losing either restaurants or consumers. DoorDash takes 30% from restaurants in the US and is profitable. Deliveroo takes 25-35% in the UK and burns cash. The gap is that DoorDash achieved scale and Deliveroo achieved regulatory scrutiny. Amazon sold its 16% stake at a 90% loss in 2024 — when your largest investor exits at a catastrophic loss that is not a liquidity event, it is a verdict.
